How to Run an Affiliate Program Audit: The GEM Framework
An affiliate program audit is a systematic review of every component of your program — publisher mix, commission structure, tracking infrastructure, content quality, and competitive positioning — to identify what's working, what's broken, and where the largest untapped opportunity lies.
Publisher Mix Audit
The publisher mix audit assesses the composition and health of your active publisher base: Publisher concentration risk: pull your last 90 days of affiliate GMV by publisher; calculate what percentage of total GMV your top 5 publishers represent; if your top 5 publishers account for more than 60% of total affiliate GMV, you have significant publisher concentration risk; losing one of these publishers (to a competitor program, platform changes, or relationship breakdown) could meaningfully impact program revenue; concentration risk remediation: active recruitment of 5-10 new publishers in publisher categories where you're underrepresented. Publisher type distribution: categorize your active publishers by type (content/editorial, coupon/deal, cashback, comparison, social, email); assess whether your publisher type distribution reflects your brand's customer acquisition goals; brands that want to reach new buyers at the top of the funnel should have content and social publishers generating at least 40% of GMV; brands that are over-indexed in coupon and cashback (60%+ of GMV from promotional publishers) are likely experiencing high last-click capture by discount publishers rather than true incremental new customer acquisition. Publisher activity rate: count your total approved publishers and your publishers who generated at least 1 click in the last 90 days; a publisher activity rate below 20% (fewer than 1 in 5 approved publishers generating any traffic) indicates onboarding or activation problems; approved publishers who never promote your brand represent wasted recruitment effort; publisher activation email sequences and publisher support resources improve activity rates. Publisher quality signals: for your top 20 publishers by GMV, review: their content quality (editorial standard, audience relevance, disclosure compliance); their traffic quality (check for anomalous click patterns, unusually high click-to-conversion rates that may indicate fraud, or suspiciously low click-to-conversion rates); their audience alignment (do their audiences match your brand's buyer profile?).
Commission Structure Audit
The commission structure audit assesses whether your commission rates are driving the right publisher behaviors: Competitive commission benchmarking: compare your standard commission rate against your 3-5 closest competitors' publicly listed affiliate program rates; if your rate is more than 3 percentage points below the category average, publisher recruitment will be challenging; if your rate is significantly above the category average, assess whether you're over-paying relative to the publisher traffic quality you're receiving. Commission rate vs. publisher type alignment: audit whether your commission rate structure incentivizes high-value publisher types; common commission structure problem: your standard rate is the same for content publishers and coupon publishers; this means coupon publishers (who capture last-click commission at the checkout stage from buyers who were already going to purchase) earn the same commission as content publishers (who actually introduce your brand to new buyers); solution: two-tier commission structure with a higher rate for vetted content publishers and a standard rate for promotional publishers. Cookie window assessment: compare your affiliate cookie window against purchase consideration time for your product category; if your average order consideration period (time from first site visit to purchase) is frequently longer than your cookie window, you're losing publisher attribution on purchases you should be rewarding; audit your analytics for the distribution of days-to-conversion for affiliate-referred traffic; if more than 15% of conversions happen after your cookie window expires, extend the window. Last-click attribution assessment: estimate how many publishers are getting credit for the final click before purchase without contributing to early-funnel consideration; review publisher types that systematically appear as last-click: coupon, cashback, and browser extension publishers typically generate last-click attribution without earlier-funnel contribution; multi-touch attribution analysis (available in platforms like Impact) reveals the full publisher contribution picture beyond last-click.
Tracking and Technical Audit
The technical audit assesses whether your tracking infrastructure is accurately recording publisher contributions: Tracking implementation review: verify that your affiliate tracking pixel or S2S postback fires correctly on every transaction; test 5-10 real transactions through different publisher links and confirm each records correctly in your affiliate network dashboard; identify any transaction types that may not be tracking (mobile app purchases, phone orders, in-store purchases from web-initiated traffic) — these represent publisher contribution that your program isn't compensating. Duplicate transaction filtering: check whether your affiliate network has duplicate transaction filtering enabled; without it, a publisher may receive double credit if the tracking pixel fires twice for a single transaction (common if the confirmation page is loaded multiple times or if the network tag fires on multiple pages); duplicate commissions inflate publisher payouts without delivering incremental value. Cross-device attribution gaps: assess what percentage of your affiliate traffic involves cross-device purchase (user clicks affiliate link on mobile, purchases on desktop); standard cookie-based tracking doesn't bridge cross-device journeys without additional identity resolution; cross-device attribution gaps mean some publishers aren't receiving credit for purchases they influenced; platforms with logged-in user tracking (Impact, some Awin configurations) can close some cross-device gaps. Return and void processing: verify that returns, refunds, and chargebacks are being processed correctly in your affiliate network — commission should be reversed for returned orders; if your return processing isn't integrated with your affiliate network, you may be paying commissions on orders that were subsequently returned.
Competitive and Content Audit
The competitive audit assesses your program's position relative to competitors and the quality of publisher content promoting your brand: Competitive program comparison: use affiliate network directories (Awin marketplace, Impact discovery, CJ program directory) to identify your direct competitors' affiliate programs; compare: commission rates, cookie windows, publisher support resources (creative assets, dedicated affiliate manager, publisher incentive programs), EPC (earnings per click) if publicly listed; assess where your program is distinctively better and where you're at a disadvantage. Publisher content quality review: review a sample of active publisher content promoting your brand: is the content accurate (no outdated product information, incorrect pricing, discontinued SKUs)? Is affiliate disclosure compliant (FTC disclosure present and visible)? Is the content quality aligned with your brand positioning (does low-quality content promoting your brand harm brand perception)? Are affiliate links functional (no broken links, correct product URLs)? Content quality remediation: contact publishers with compliance issues (missing disclosure) directly; provide updated product information and creative assets to publishers with outdated content; consider removing publishers whose content quality doesn't meet brand standards. Opportunity gap assessment: identify publisher types or content categories where competitors have strong affiliate representation but your program doesn't; if a competitor has strong editorial coverage from premium content publishers that your program lacks, active recruitment of those publisher categories represents the highest-priority growth opportunity.
