Launching an affiliate program is a 90-day project, not a 2-week setup. Here's the complete checklist — from network selection through first publisher activation — organized by phase.
Phase 1 (Days 1-30)
Foundation

- ☑Set up commission confirmation window (30-45 days recommended)
- ☑Draft publisher agreement (prohibited conduct, commission terms, brand guidelines, IP usage, termination provisions)
- ☑Create program description (who you're looking for, what you offer, category/audience fit)
- ☑Build creative asset kit (banner ads in standard sizes: 728x90, 300x250, 160x600, 320x50 mobile; plus product images for editorial use)
- ☑Write content brief template (product positioning, key claims, approved vs. prohibited language, recommended format types)
- ☑Set up affiliate program email template system (welcome email, content brief delivery, performance report format)
Phase 2 (Days 31-60)
Publisher Recruitment
- ☑Build publisher target list (50-100 targets segmented by type: content, coupon, cashback, email, social)
- ☑Research each target publisher — their content style, audience, existing brand relationships, contact method
- ☑Write outreach templates per publisher type (content publisher template differs from coupon publisher template)
- ☑Send outreach to content publisher targets first (highest strategic value)
- ☑Apply to existing publisher-facing networks where your targets already operate

- ☑Send welcome emails to approved publishers with program overview, content brief, and first creative assets
Phase 3 (Days 61-90)
Activation & First Revenue
- ☑Follow up with approved publishers who haven't yet generated their first click

- ☑Calculate blended CPA vs. target — are early economics on track?
- ☑Document first 30-day performance baseline for future benchmark comparison
- ☑Audit publisher mix vs. plan — which publisher types activated? which didn't?
- ☑Review tracking accuracy — are conversions being attributed correctly?
- ☑Identify top 3 program improvements for Month 4+
- ☑Set 6-month GMV target based on Month 1-3 trajectory
