How to Launch an Affiliate Program: Step-by-Step Playbook

Launching an affiliate program without completing the prerequisites creates problems that are expensive to fix later — poor tracking, publisher confusion, brand safety gaps, and slow program growth. This checklist covers every element of a successful affiliate program launch.

Technical Prerequisites

Cookie window configuration: set your cookie window based on your category's consideration cycle (30 days minimum; 60–90 days recommended for considered purchases); configure last-click vs. multi-touch attribution settings; set commission reversal window for returns. Commission structure: finalize your commission rate (ensure it's competitive with comparable programs in your category); if using tiered commission (different rates by publisher type), configure the tiers in your network; set any category-level commission exceptions (lower rate for coupon publishers, higher rate for content publishers). Network fee confirmation: confirm the network override percentage; ensure your commission economics account for network fees in your ROAS projections.

Publisher-Facing Assets

Publisher agreement: draft a comprehensive publisher agreement covering: approved promotional methods; prohibited methods (trademark bidding, cookie stuffing, adult content adjacency, misleading claims); FTC disclosure requirements; commission terms (when commissions are paid, reversal conditions, dispute process); termination conditions. Publisher resource center: brand logo files in approved formats (SVG, PNG in multiple sizes); product photography (web-optimized and high-resolution versions); lifestyle imagery for editorial use; brand voice and tone guide; approved product claims and prohibited claims; FTC disclosure language template. Creative assets: banner ads in standard IAB dimensions (300×250, 728×90, 160×600, 320×50 mobile); product-specific promotional images; seasonal creative assets if launching near a peak period. Program description and key terms: a clear program description for your network listing; headline commission rate prominently stated; cookie window duration; key product categories; ideal publisher types.

Program Governance Setup

Publisher approval criteria: define your minimum publisher quality bar (traffic minimum, content quality standard, audience relevance requirement, compliance history check); create a publisher approval checklist that reviewers use consistently; designate who reviews and approves publisher applications; response time target for application review (48 hours recommended). Compliance monitoring: set up brand name search alerts (Google Alerts for your brand name + 'coupon', 'discount', 'promo code') to detect unauthorized promotional activity; configure trademark violation monitoring if your network supports it; schedule quarterly compliance audits for FTC disclosure compliance on top publishers' content. Payment setup: configure your payment schedule (monthly is standard) and minimum payment threshold; verify your tax form collection process for publisher payments (W-9 for US publishers, W-8BEN for international); test the payment flow with a small publisher test payment before launching.

Section 4

Launch Sequence and First 90 Days

The launch sequence that sets your program up for success

Pre-launch (2 weeks before): soft-launch your program listing on your chosen network; invite your top 5–10 priority publishers for early access before opening to broad recruitment; provide these early publishers with personalized onboarding and get their feedback on your publisher resource center; use this period to identify and fix any tracking or resource center issues before broad launch. Launch (Day 0): open publisher applications broadly; send launch announcement to any existing publisher relationships from prior programs or direct partnerships; publish your program in your network's affiliate directory. First 30 days: approve or decline all applications within 48 hours; send personalized welcome sequences to every new publisher; follow up personally with priority publishers who haven't created their first affiliate content; monitor tracking daily for any conversion pixel or postback issues. Days 30–90: identify your first Tier 1 publisher candidates (publishers who have already generated meaningful conversions); conduct publisher development calls with your most engaged early publishers; run your first publisher performance review and identify publishers to invest in vs. publishers to move to inactive; plan your first seasonal content brief based on upcoming calendar events. Success metrics at Day 90: at least 10 publishers have generated at least one conversion; active publisher rate above 25%; tracking validation with zero unexplained tracking discrepancies; publisher resource center is in use (publishers are downloading assets).
