Is Your Affiliate Program Ready to Scale? A 20-Point Scalability Assessment

Most programs try to scale before the foundation is ready — and plateau or regress. Use this assessment to identify which program elements need strengthening before adding publisher volume.

Infrastructure Readiness

Five infrastructure questions: (1) Tracking reliability — has your conversion pixel been verified end-to-end within the last 30 days? (2) Product feed accuracy — is your product feed updated daily with current pricing and availability? (3) Deep linking — is deep linking enabled for all publishers by default? (4) Commission payment automation — are commission payments processed automatically within your defined lock period? (5) Publisher dashboard access — do publishers have real-time access to their performance data? Score 5/5 on all five before scaling publisher volume — infrastructure failures at scale are expensive to unwind.

Content Foundation Readiness

Five content questions: (1) Creative asset kit — is your publisher creative kit current (updated within 90 days) with lifestyle photography, three copy lengths, and 5+ content angles? (2) Publisher onboarding sequence — do you have a structured 14-day activation sequence for new publishers? (3) Compliance guide — do you have a clear, written guide of permitted and prohibited publisher claims? (4) Content brief template — can you generate a campaign-ready content brief for any publisher within 30 minutes? (5) Publisher newsletter — are you sending a monthly publisher newsletter with content briefs, campaign previews, and performance highlights? Score 20–25 before investing in Tier 1 publisher recruitment.

Economics Readiness

Five economics questions: (1) Commission benchmarking — have you verified your commission rate is competitive vs. category benchmarks? (2) Network fee model — do you know your total CPA (commission + network fees + management) and has it been compared to other acquisition channels? (3) Fraud controls — are active fraud monitoring tools in place (either network-provided or third-party)? (4) Incrementality baseline — do you have a baseline incrementality estimate for your program or plan to run a holdout test? (5) Publisher LTV data — can you segment publisher performance by customer LTV, not just first-order GMV? Score 20–25 before significant commission investment increases.

Team Readiness

Five team questions: (1) Dedicated AM — is there a dedicated affiliate manager spending at least 60% of their time on the program? (2) Publisher response SLA — is there a documented and honored 48-hour response time for publisher questions? (3) QBR cadence — are quarterly business reviews with stakeholders scheduled and run? (4) Fraud review cadence — is there a weekly fraud review process? (5) Publisher recruitment cadence — is there a documented weekly outreach target (e.g., 5–10 new publisher contacts per week)? Score 20–25 before scaling to international markets. Total assessment score: 80–100 = ready to scale aggressively; 60–79 = address gaps before scaling; below 60 = foundation building required.
