Three protocols, three different bets
Agentic commerce now has competing standards, and they are not interchangeable. If you are deciding what to integrate, the distinction that matters is which layer each one governs.
Agentic Commerce Protocol (ACP) — OpenAI with Stripe, announced 29 September 2025. Powers Instant Checkout in ChatGPT. Open-sourced, and the merchant remains merchant of record.
Agent Payments Protocol (AP2) — Google, announced September 2025. Governs the authorisation layer: cryptographically signed mandates proving a user actually intended a purchase, so an agent-initiated payment is auditable.
Universal Commerce Protocol (UCP) — Google, announced 11 January 2026. The broadest of the three, covering discovery through post-purchase support. Co-developed with Shopify, Etsy, Wayfair, Target and Walmart, endorsed by Adyen, American Express, Best Buy, Mastercard, Stripe, The Home Depot and Visa among others. Explicitly built to be compatible with A2A, AP2 and MCP rather than to replace them.
AP2 and UCP are complementary by design. ACP and UCP are the ones competing for the same job.
The difference that actually changes affiliate strategy
OpenAI states ChatGPT product results are "organic and unsponsored, ranked purely on relevance to the user," and that enabling Instant Checkout does not make a product preferred.
Google is doing something different. Alongside UCP it announced Direct Offers, a Google Ads pilot letting retailers surface an exclusive discount inside AI Mode, labelled "Sponsored deal". It is also testing ads in AI Mode generally.
So the honest position as of early 2026 is: on ChatGPT you cannot currently buy your way into the answer, and on Google's AI surfaces you increasingly can. Anyone telling you AI visibility is purely earned is describing one platform and generalising.
What this means for a brand's affiliate program
Merchant of record stays with you on both. Under ACP the merchant handles payment and fulfilment; under UCP retailers remain seller of record. Operationally this is good — orders land in your existing systems. For attribution it is unhelpful, because nothing marks those orders as AI-influenced.
Feed quality became a visibility input. Google announced dozens of new Merchant Center attributes built for conversational surfaces, including answers to common product questions, compatible accessories and substitutes. That is a direct instruction: structured product data now determines whether you appear in an AI answer, not just whether your Shopping listing is valid.
Branded agents are a new surface. Google's Business Agent lets shoppers chat with a brand in its own voice directly on Search, live with retailers including Lowe's, Michael's, Poshmark and Reebok. A brand agent answering product questions competes with the publisher content your affiliate program funds — worth deciding deliberately rather than discovering later.
What to do now
- Fix product data before integrating anything. Availability, price accuracy and primary-seller status are named ranking inputs on ChatGPT, and Google is expanding the attribute set. Feed hygiene is the cheapest work here and the prerequisite for the rest.
- Treat protocol integration as a conversion improvement, not a visibility play. Neither ACP nor UCP buys ranking. They shorten the path once you are already surfaced.
- Decide your position on paid AI placement. Direct Offers is a pilot now and will not stay one. Budgeting for it is a different decision from earning organic citations, and conflating them produces bad forecasts.
- Baseline your citations across both ecosystems separately. ChatGPT and Google AI Mode rank differently and one is introducing paid placement. A single blended metric will hide which lever moved.
- Do not cut publisher commissions because tracked clicks fell. If discovery moved into a chat interface, publisher influence has not decreased — your ability to observe it has.
What is still unknown
No public data exists on what share of retail actually flows through agentic checkout on either platform. No affiliate network has shipped a credible standard for crediting AI-influenced conversions. And UCP's checkout feature was announced as coming to eligible US retailers, so international availability is unresolved. Any vendor selling a complete agentic-commerce attribution solution today is selling a forecast.
