Building an Affiliate Program Health Dashboard: A Data-Driven Guide

A program health dashboard gives you a real-time pulse on publisher mix, GMV trends, and risk signals — before they become problems.

An affiliate program health dashboard consolidates the metrics that matter into a single view updated weekly. Without a dashboard, program managers make decisions based on gut feel and lagging revenue reports. With one, they spot publisher churn risk 6-8 weeks before GMV drops.

What Belongs in the Dashboard

A well-designed affiliate dashboard has four quadrants:

1. GMV Performance Quadrant

Week-over-week and month-over-month GMV trend, compared to the same period last year. Break down by publisher tier (T1/T2/T3) and publisher type (content, coupon, loyalty, influencer). A program where coupon publishers are growing as a percentage of GMV is moving in the wrong direction — even if total GMV is up.

2. Publisher Health Quadrant

Active publisher count (made at least 1 sale in the last 30 days), new publisher activation rate (sales in first 60 days / total approved), dormant publisher count (no clicks in 60+ days), and publisher churn rate (left or de-activated in the last 90 days).

3. Conversion Health Quadrant

Program-wide click-to-sale CVR, AOV trend, return rate, and EPC by publisher tier. Declining CVR with stable click volume = a tracking issue or landing page problem. Declining EPC with stable CVR = commission structure is becoming less competitive.

4. Risk Signals Quadrant

Publisher concentration (top 3 publishers as % of GMV), compliance alerts (publishers flagged for missing disclosures), and unusual conversion spikes (potential fraud signals).

Building It in Google Sheets

For programs under $1M GMV, a Google Sheets dashboard is sufficient:

  1. Weekly manual export from your affiliate network (Impact, CJ, or ShareASale all have CSV exports)
  2. A QUERY or IMPORTRANGE function to aggregate by publisher and week
  3. Sparklines on key metrics (3-month trend in a single cell)
  4. Conditional formatting: red for metrics below threshold, green for above target

Build the template once, update weekly with a fresh export. Takes 20-30 minutes per week.

Looker Studio for $500K+ Programs

For programs over $500K GMV, connect network API exports to Google Sheets, then build a Looker Studio (formerly Data Studio) dashboard on top. Looker Studio is free and provides:

  • Automated data refresh (daily or weekly)
  • Filters by publisher tier, date range, and category
  • Shareable link for stakeholders
  • Calculated metrics (concentration %, activation rate)

The investment is 8-12 hours to build; the payback is immediate.

The Weekly Review Ritual

A dashboard is only useful if it drives action. Build a weekly 15-minute review ritual:

  1. Check GMV vs. prior week — is the trend consistent?
  2. Review publisher concentration — is it creeping up?
  3. Scan publisher health — any publishers showing declining EPC or click trends?
  4. Check activation rate — are new publishers making their first sale within 60 days?
  5. Review risk signals — any compliance or fraud alerts?

Document actions in the dashboard itself. A weekly note ("Paused Publisher X for undisclosed affiliate links on 2026-08-18") creates an audit trail that protects you and helps you identify patterns.
